There is a gap in the market that keeps growing every week. Local businesses — restaurants, clinics, real estate agencies, e-commerce stores — know they need automation. They have heard of AI. They want it. But they cannot build it themselves, and they do not have the budget for a full-time developer or a six-figure consulting firm.

You can fill that gap with a single tool that is free to self-host and a few hours of work.

What you sell

You are not selling "AI" as an abstract concept. You are selling a concrete result: their tools talking to each other, with intelligence in the middle.

A real estate agency gets 40 leads a week through their website form. Right now, someone copies each lead into a spreadsheet, sends a template email, and hopes to follow up within 24 hours. Half the leads go cold before anyone calls.

What you build: an n8n workflow that catches every form submission, uses the ChatGPT API to score the lead (budget, timeline, location match), routes hot leads to the agent's phone immediately, sends warm leads a personalized email within 60 seconds, and logs everything to their CRM. The agent wakes up to a prioritized list instead of a messy inbox.

The client sees magic. You see nodes connected by lines.

Other workflows that local businesses pay for:

  • Restaurant: reservation confirmations, review response drafts, supplier reorder alerts when inventory hits a threshold
  • Clinic: appointment reminders, intake form processing, insurance pre-authorization checks
  • E-commerce: abandoned cart recovery with AI-written personalized messages, return processing, customer support triage
  • Any business: invoice generation from time tracking, social media content scheduling, meeting summary distribution

Each of these is one workflow. Each workflow is a deliverable you can price.

The tool: n8n

n8n is a workflow automation platform whose code is public and free to self-host. It is not open-source in the strict sense: it uses a "fair-code" license (the Sustainable Use License), and that matters for this business model — more below. If you have used Zapier or Make, the concept is the same — trigger, action, condition, repeat — but with two differences that matter here:

  1. You can self-host it for free — and n8n's license allows this model. A $6/month VPS runs n8n for multiple clients. No per-task pricing, no usage caps. n8n's license FAQ explicitly allows building automations for clients on your own instance and charging for setup and maintenance — as long as clients can't create or edit workflows themselves. What's not allowed is selling them access to n8n.
  2. It handles complexity with no per-task pricing. Sub-workflows, error handling, custom code nodes, webhook endpoints, database queries — all included in the self-hosted version.

n8n also offers cloud plans starting at $20/month (billed annually) if you prefer not to manage a server. For the service model described here, self-hosting gives you better margins, but either works.

The visual editor means you can build workflows fast. But more importantly, you can show clients what you built. Opening the canvas and walking through the flow is the demo that closes the deal — they see their business logic drawn out in front of them.

What it costs you

Here is the real cost breakdown for serving one small business client:

| Item | Monthly cost | |---|---| | n8n (self-hosted on a shared $6 VPS) | ~$1-6 | | OpenAI API (cheapest current model, for routing/scoring) | ~$2-5 | | Email sending (Resend free plan: 3,000 emails/month) | $0 | | Total per client | ~$3-11 |

If you self-host n8n on a single VPS and run multiple clients on it, the n8n cost per client drops to almost nothing. The API cost depends on volume: OpenAI's cheapest current model (gpt-6-luna) costs $0.10 per million input tokens and $0.50 per million output tokens (pricing). A small business running 200 tasks a day comes to roughly $2 a month.

Your time is the real cost. The first workflow for a new client takes 8-15 hours if you know n8n well, longer if you are learning. After the first few clients, you develop templates and the build time drops to 4-8 hours for similar use cases.

What to charge

What the market charges: a 2026 rate card built from 54 freelance invoices puts a simple n8n lead-capture → CRM automation at $900–1,800, plus about $400 for an AI layer, and small-business maintenance retainers at $650–1,200/month. These are self-reported figures from an automation blog. The ranges below sit at the conservative end:

  • Setup fee: $1,500 to $2,500 per workflow
  • Monthly maintenance: $200 to $500/month (monitoring, fixing breaks, small adjustments)

These are market references, not personal results. Rates vary by region, complexity, and client size. Some consultants charge more for enterprise; some charge less to build a portfolio.

The math that makes this attractive:

  • One client at $2,000 setup + $300/month = $2,000 upfront + $3,600/year recurring
  • Five clients = $10,000 in setup fees + $1,500/month recurring = $18,000/year from maintenance alone
  • Your cost for five clients: ~$16-31/month total

The margin is above 90% on the recurring revenue. The setup fee is almost pure profit minus your time.

The catch

This is where most "sell automation" advice stops. Here is what they leave out.

You become the support team. When the workflow breaks at 2am because the client's CRM pushed an API update, your phone rings. When a lead falls through because a webhook timed out, it is your problem. When the client's office manager changes a form field and the whole pipeline breaks, you are the one debugging it on a Saturday.

The first client takes longer than you expect. You will quote 10 hours and spend a lot more. Not because you are slow — because the client's systems are messier than they described, their data has edge cases nobody mentioned, and "just connect it to our CRM" means reverse-engineering an API with incomplete documentation.

You need to understand every node you build. Copying a template from the n8n community library gets you part of the way. The rest — error handling, rate limiting, retry logic, data validation — is what separates a workflow that works in a demo from one that survives production. If you cannot explain why each node is there, you cannot fix it when it breaks.

Scope creep is relentless. "Can you also add..." becomes a weekly occurrence. Without clear boundaries in your contract, one $2,000 workflow becomes three months of unpaid feature requests.

You are a single point of failure. If you get sick, go on vacation, or lose interest, your clients' businesses are running on infrastructure only you understand. This is fine with two clients. It becomes a real liability at ten.

None of these are reasons not to do it. They are reasons to go in with open eyes instead of the fantasy that passive income starts on day one.

How to start today

Step 1: Install n8n and build three workflows for yourself. Not for a client — for you. Automate your own email sorting, your invoice reminders, your content pipeline. You need to hit the walls before a client is watching.

Step 2: Pick one niche. "I automate things for businesses" is not a pitch. "I build AI-powered lead routing for real estate agencies using n8n" is. The niche does not have to be permanent, but it has to be specific enough that your first three clients have the same problem.

Step 3: Build one demo workflow for that niche. Record a 2-minute Loom video walking through it. This is your portfolio piece. The visual nature of n8n makes this demo more convincing than any slide deck.

Step 4: Reach out to 20 businesses in your niche. Not cold email blasts — actual personalized outreach. "I noticed your website form goes to a generic inbox. Here is what happens when AI scores those leads in real time." Attach the Loom. Offer a free 30-minute audit of their current workflow.

Step 5: Price the first one at $1,500 and overdeliver. Your first client is a case study, not a cash grab. Document everything. Get a testimonial. Then raise your price.

Step 6: Systematize your maintenance. Set up monitoring (n8n has built-in error workflows). Create a simple dashboard your client can see. Automate your own alerts so you catch breaks before the client does.

The tool is free. The market is growing. The only question is whether you are willing to be the support team at 2am.

That is the real price of the $2,000 workflow.
